Advisory Firm

Enabling Data Delivery: From Platform Gridlock to Strategic Acceleration in Six Weeks

An advisory firm had built a modern data platform, but it wasn't delivering the business value they expected. The obstacles remained invisible: fragile ingestion pipelines, tool sprawl, and governance gaps. Allata diagnosed these bottlenecks in six weeks and delivered root cause analysis, twelve actionable quick wins, ingestion standards, tool rationalization, and a modernization roadmap—giving the firm's leadership proven methodology to confidently pursue larger transformation efforts.

OVERVIEW

The advisory firm had invested in a modern data platform—featuring Databricks, Microsoft Fabric, and advanced governance tools—that promised business agility. However, delivery velocity remained slower than required, and platform optimization could unlock real ROI.

Allata’s six-week diagnostic engagement provided exactly that. The assessment identified structural root causes across pipeline design, tool utilization, and organizational processes. More importantly, it delivered foundational improvements and clarity for continued modernization. .

THE CHALLENGE

The problem wasn’t the technology stack—it was what lay beneath the surface. Multiple interconnected issues created bottlenecks that were invisible without a structured diagnostic approach. Fragile ingestion pipelines, especially from complex sources like Workday and Microsoft Dynamics 365, required constant manual intervention.

Tool sprawl had accumulated without clear ownership or standards, creating redundancy and confusion. Architectural constraints within the medallion architecture limited the speed at which new data products could be delivered. Technical decisions operated in isolation from documented business priorities, leaving governance disconnected from strategy. And without a clear roadmap linking platform investments to business outcomes, further investment felt risky.

Pain Points:

Without a clear diagnosis of the root causes, the firm’s leadership was unable to confidently commit to larger transformation efforts.

OUR SOLUTION

Allata designed a two-phase engagement structured to diagnose root causes, prove quick-win value, and build confidence for larger modernization investment.

The first three weeks focused on discovery through structured stakeholder interviews with business leaders and technical teams, comprehensive pipeline inventory and health assessment, tool usage audit, and architecture review. Through interviews to understand data-driven decision needs and current pain points, the Allata team cataloged all existing pipelines with performance metrics and failure analysis and evaluated the complete tool stack and medallion architecture flow from Bronze to Gold layers.

The diagnostic work mapped three critical areas: velocity bottlenecks, requirement-capability gaps, and source integration challenges. This shared clarity allowed the firm and Allata to jointly identify actionable quick wins and scope them within the timeline.

High-impact quick wins were deployed to sandbox and test environments; ingestion standards were documented for all the source system types reviewed, with quick-reference guides for consistent team execution, and tool consolidation with clear ownership assignments was formalized. Week six delivered the executive roadmap: a prioritized three-month action plan for continued modernization with resource and timeline estimates.

Key Activities:

  • Structured discovery and documented business requirements capture
  • Comprehensive pipeline health assessment with performance and failure analysis
  • Root cause synthesis of delivery velocity bottlenecks
  • Quick wins identification and sandbox implementation
  • Ingestion standards and best-practices documentation per source system type
  • Tool rationalization with ownership clarification and redundancy elimination roadmap
  • Executive-ready roadmap ranked by business value and technical feasibility

THE RESULT

The engagement transformed a slow, waterfall-based delivery model into a sprint-aligned operating model, reducing deployment cycles from eight weeks to two weeks and eliminating production delays of two to three months after development. Feature-level deployments removed the all-or-nothing release constraint, while expanding deployment authority from one individual to seven team members reduced operational bottlenecks.

These improvements enabled the firm to deploy critical insights eight weeks sooner than under its previous process, accelerating visibility into millions of dollars in unpaid invoices. A new data lineage capability also allowed business users to trace reported figures directly to source systems—turning requests that previously took three days to several weeks into immediate, self-service answers.

By implementing priority quick wins and redesigning the governance operating model, Allata connected business knowledge with technical delivery, unblocked the data governance office, and gave leadership measurable proof that focused platform optimization could accelerate business value.
